You don't need to improve everything at once. You just need to know what deserves your attention next.

Getting through an email migration is a milestone.

Your core programs are live. Your team is working in the new platform. Now you have a chance to see how everything is working in practice, and decide what to do with what you learn.

The first 90 days don't need to be a race to change everything. They're an opportunity to understand the program you've launched, prioritize the improvements that matter, and build a plan for what comes next.

Every program will move at a different pace, so think of 30, 60, and 90 days as planning points rather than deadlines.

Here's a simple way to approach them.

Days 1–30: Measure post-migration email performance

Start by getting a clear picture of what you've launched.

Some things may perform exactly as expected. Others may look different from your previous platform. Your team may also discover processes that feel easier, or places where you still have questions.

For now, your job is to capture what you're seeing.

Look at:

  • Performance: What does early campaign and journey performance look like?
  • Deliverability: Are sending patterns and deliverability metrics healthy and consistent?
  • Journeys: Are your priority journeys running and customers entering them as expected?
  • Data: Are customer, event, and integration data flowing correctly?
  • Reporting: Can your team find and trust the information it needs?
  • Workflow: How is the new platform changing the way your team gets work done?

Your previous performance can provide useful context, but it doesn't need to become a scorecard your new platform has to replicate exactly. Use historical data alongside what you're seeing now to understand where something genuinely deserves attention.

For deliverability specifically, established benchmarks can help you put early performance in context while you build your own baseline. Attentive's email deliverability overview is a useful starting point.

Days 31–60: Prioritize email optimization opportunities

By now, you probably have more ideas than your team can realistically tackle at once.

That's useful, as long as you prioritize them.

Take the opportunities you identified during the first month and sort them into three groups:

  1. Fix now: Something isn't working the way it should.
  2. Improve next: It's working, but there's a meaningful opportunity to make it better.
  3. Explore later: It's worth considering, but it doesn't need your team's attention yet.

Then narrow the list.

Three priorities is plenty.

For each one, define:

  • What are we trying to improve?
  • Why does it matter?
  • Who owns it?
  • What will we change or test?
  • How will we know if it worked?

This is also a good point to distinguish between an observation and a hypothesis. "Our cart journey is underperforming" tells you what you're seeing. "Adding another touch will increase conversions" gives you something specific to test.

Days 61–90: Build your post-migration optimization roadmap

By the third month, you've had time to observe the program and start making intentional improvements.

Now zoom out.

Migration required you to focus on what needed to be ready for launch. The next phase is where you can start thinking about what you want the program to become.

Look across what you've learned and consider four things:

Keep: What's working well and should continue?

Improve: What deserves another round of testing or investment?

Add: What weren't you ready to introduce during migration but are ready to explore now?

Later: What's valuable, but not important enough to prioritize yet?

Your "add" list might include a journey you haven't built yet, a new way to use customer data, a cross-channel experience, a workflow you can simplify, or a capability you deliberately deferred during migration.

You don't have to activate all of it.

Choose the few things that matter most and turn them into the next phase of your plan.

Your first 90 days are a starting point

A good 30-60-90 day plan shouldn't leave you with a finished email program.

It should leave you with something more useful: a better understanding of what's working, a clear set of priorities, and a plan for what you'll improve next.

The timeline itself isn't the point.

The progression is:

Understand. Prioritize. Build.

Give yourself enough time to learn before making every decision, focus your team's energy where it can make a meaningful difference, and keep a few good ideas for the next quarter.

Your 30-day output

Create a short list of:

What's working
What feels healthy and doesn't need immediate attention?

What needs attention
Where are you seeing an issue or clear opportunity?

What do you still need to learn?
Where do you need more time or data before making a decision?

You don't need an optimization plan yet. You need a clear picture of where you are.

Your 60-day output

Choose up to three priorities and give each one an owner, a next action, and a clear measure of success.

The goal isn't to build a backlog of everything you could improve.

It's to decide what you're actually going to work on.

Your 90-day output

Build a roadmap for the next quarter with three to five priorities.

For each one, capture:

Priority | Owner | Timing | Goal | How we'll measure it

At this point, you're no longer managing the migration.

You're managing the program you wanted the migration to make possible.
